If you search for advice on switching telematics providers, you will find plenty of it. Almost all of it is written by telematics companies, and almost all of it is quietly trying to convince you to switch to them. That is worth keeping in mind because the companies selling you a new platform are not the ones who have to physically remove the old hardware from your vehicles and install the new equipment. They tend to gloss over that part, since the reinstall is exactly the kind of friction that makes fleets hesitate.

We look at it differently, because installation is the work we actually do. Fleets most commonly switch providers due to rising hardware costs, reliability issues, aging technology, security concerns, or monthly fees that no longer seem justified. 

Compliance is the other big one, and it can move fast. The FMCSA has been removing devices from its list of approved ELDs more frequently, often because a device fails to meet technical reporting standards. A fleet running an affected device may have only about 60 days to replace it before risking enforcement action. When that happens, you are not switching on your own schedule. You are racing a deadline, and the installation work becomes the critical path. 

Sometimes the signs are quieter. A steady rise in compliance violations, such as logbook errors or a pattern of delivery delays, can suggest that your current system is no longer providing you with accurate or timely data. Whatever the trigger, once you have decided to move, the physical transition becomes the real project.

The Part the Platform Sales Pages Skip: Your Hardware

Here is the honest truth that a vendor pitch will rarely lead with. Moving from one telematics provider to another usually means removing your old devices, installing new ones, and retraining your team on the new system, and no provider can make that friction disappear entirely. The software demo you saw is the easy part. The hardware is where the actual effort lives. 

The effort required depends on what is already in your vehicles. In the most involved case, every device in your fleet has to be removed and replaced with hardware specific to your new provider. This is still common because often, telematics hardware is proprietary and does not carry over from one platform to another. That scenario is a full reinstallation across your entire fleet, not a quiet backend update.

The best case is when your existing hardware happens to be compatible with the new platform. Some incoming providers can connect directly to certain device models you already have, which removes the hardware replacement step and can shrink the transition for a small fleet to as little as one to two weeks, covering data export, account setup, training, and go-live. That is the exception rather than the rule, and whether it applies to you depends entirely on the specific devices already mounted in your vehicles. It is also the single most valuable question to ask early, because the answer changes the cost, scope, and timeline of everything that follows. 

If new hardware is required across the fleet, you need to build in time to schedule and complete the installation before the new system can go live. For a fleet spread across multiple states, that scheduling challenge is the project. It means coordinating technician availability, planning around vehicle downtime, and sequencing the rollout location by location. 

What Happens to the Old Devices

This is the step almost nobody owns. Your new provider wants to sell and activate new hardware. Your old provider wants their account closed. The removal of the equipment already in your vehicles tends to fall through the cracks, and it matters more than it seems.

Old devices need to be properly de-installed, not simply unplugged and left behind. Leftover mounts, dangling wiring, or dead units create confusion down the road and can physically get in the way of a clean new installation. There is also a security dimension that rarely comes up. Some removed devices still hold fleet data, so how those units are handled, returned, or decommissioned is part of doing the job responsibly. A thorough removal process is just as important as a careful installation, and it is worth confirming that whoever handles your switch treats it with the same care.

The Compliance Window Where Things Go Wrong

The riskiest stretch of any vendor switch is the period when devices are coming out, going in, and systems are running side by side. For any fleet subject to ELD and hours-of-service rules, that is also the worst possible moment for a documentation gap to open up.

The reason is straightforward. If a DOT audit later covers a period when you were running two different ELD systems, you have to produce records from both, and the records from your old provider have to come from your own archive, because that provider’s account may no longer be active. In other words, once you shut down the old system, that historical data may be gone for good unless you export it first. Pulling and retaining your complete records before cancellation is the only way to protect yourself from a hole you cannot patch later. 

Timing helps too. It is wise to avoid switching in the weeks leading up to a known compliance review, since that is exactly when small gaps are most likely to appear and draw scrutiny. Lining the switch up with a contract renewal or the start of a billing cycle, and giving yourself enough runway for data export, a pilot, and driver training, takes a lot of that pressure off.

The Considerations Fleets Tend to Miss

A few things slip through planning regularly, mostly because they live outside the software evaluation, where all the attention goes.

Installation has to be scheduled around how your fleet operates, not the other way around. Your vehicles earn their keep on the road, so a switch that pulls them out of service without a coordinated, sequenced plan can create downtime costs that outrun the savings you were chasing in the first place.

You should also plan for the overlap. Unless your fleet is small enough to convert in a single day, there will be a window during which some vehicles run the old system, and others run the new one. Deciding ahead of time how you will reconcile and retain data from both prevents that window from becoming a reporting gap.

Driver training belongs on the same timeline as the hardware, not off in its own corner. Skipping a pilot phase or compressing training to save time is one of the most reliable ways to create compliance problems after the migration. The smoother switches treat installation and training as one connected plan.

And you do not always have to do it all at once. A phased rollout, converting one region or one vehicle class at a time, can spread out the downtime and let your team find its footing on the new system before the whole fleet depends on it. Whether that approach fits depends on your operation, but it is worth weighing against an all-at-once changeover.

Here is where the neutral seat actually pays off for you. When you switch platforms, your software and hardware likely change, and your team learns a new system. The one piece that does not have to change is who installs and maintains the equipment.

What happens to my old telematics hardware when I switch providers?
